Just noticed that my dovecot was NOT using the global file at all,
but keeps a local dovecot-acl in the mailbox directory.

And that led me to the fact that
my global ACL file pointer was actually a directory (from an ancient dovecot 
install)

Changing that to a common file made everything work as
expected :-)
